Narrative
The Challenge
Lease approvals averaged 6.3 days. Most of that time was spent waiting on income documents, employer call-backs, and applicants resubmitting paperwork. Coordinators across 9 markets were each losing about 22 hours a week to document chasing and data entry across three disconnected systems, adding up to roughly $1.1M a year in vacancy costs. The team had already talked to four vendors and couldn't find one that matched how their people actually worked.
What We Built
We ran a 10-day discovery phase, interviewing property managers, coordinators, and regional leads across all 9 markets. What we found wasn't one bottleneck. It was a dozen small ones compounding. We deployed Docsumo for income and employment verification, set up an Intercom assistant for applicant follow-ups, and connected both to AppFolio through Zapier. Then ran 16 training sessions over four weeks with 31 staff. Nine days later, every market was running the new workflow on their own.
Results
Qualified applicants now get approved the same day they apply, down from a 6.3-day average. Coordinators went from 22 hours a week on document verification to about 4 hours on oversight. Average vacancy per unit turn dropped from 23 days to 14. The engagement paid for itself in 11 weeks, recovering an estimated $730K in rent over the first year.
